Fresh food shrink rate
Fresh food shrink rate is the cost value of loss from disposal, trimming and weight variance in short-life departments such as produce, bakery, meat and deli, divided by that department's net sales.
Also calledfresh produce shrink, fresh department shrink, fruit and vegetable waste rate, perishables shrink rate
Formula
(Disposal + Trimming + Weight variance) at cost ÷ Fresh department net sales × 100- Disposal
- Cost of product thrown away after its shelf life ended or it spoiled
- Trimming
- Loss from removing the unsaleable part (rotten, bruised, leaves)
- Weight variance
- Difference between weight received and weight sold: moisture loss, drying, receiving errors
- Fresh department net sales
- Sales of the same department, excluding VAT and net of returns

How to read it, and what good looks like
In fresh departments, shrink forms in three separate places and each needs a different fix. Disposal comes from over-ordering and shelf life; trimming depends on product quality and display; weight variance comes from moisture loss, drying and receiving errors. If the three are not recorded separately, nobody knows what broke when the rate rises.
A study published in Verimlilik Dergisi in 2024, looking at a grocery chain in Ankara, ranked low demand as the most important factor behind waste and found well-timed markdowns to be the most effective strategy. According to Migros's 2020 report, automatic ordering with a learning algorithm cut fruit and vegetable disposals by 3.1 points in the first 114 stores. Both findings point the same way: order quantity is the main lever on fresh shrink.
A zero-shrink target is wrong; very low shrink in fresh can mean the shelf is empty by the end of the day and sales are being lost. The rate is therefore read alongside the same product's in-stock rate and lost sales. As there is no sourced sector band for Turkey, the target is drawn from the store's own last twelve months and from its best store cluster.
| Context | Value | Note |

Where it misleads
- Recording trimming and weight variance on the same line as disposal: the three causes need different fixes, and a single line loses the source.
- Tracking monthly: fresh shelf life is a few days; a monthly rate arrives too late to act on.
- Setting the target independently of in-stock rate: if shrink falls while the shelf empties, the gain turns into lost sales.
- Counting marked-down sales as shrink: a staged markdown is a sale; the discount value is tracked separately.
